What is problem solving?


It is a sequential process of;

  • Identifying the problem,

  • Defining it,

  • Studying the cause of the problem,

  • Prioritizing it,

  • Finding the possible solutions and

  • Choosing the right solution.

THE PROBLEM-SOLVING PROCESS


A good leadership is a real strength behind the success of an organization. Said so a leader should be capable of guiding his team in solving problems. This process of solving problems can be achieved by just four steps as below.


1. Defining the problem

  • Avoid solving the problem without collecting accurate data.

  • Consult the group of people involved to collect information.

  • Differentiate the facts from people`s opinions.

  • State the problem clearly.

  • State the underlying causes of the problem clearly.

  • Identify the standard or expectation violated.

  • Determine in which process the problem lies.



2. Generating alternative solutions

  • Initially postpone evaluating possible options.

  • Make sure to include all the involved individuals when considering all possible solutions.

  • Clearly specify alternatives consistent with organizational goals.

  • State short and long-term solutions.

  • Spontaneously discuss with the group and consider others' ideas too.

  • Look out for alternatives that may solve the problem.



3. Evaluating and selecting an alternative

  • Review possible options relative to a target standard.

  • Consider all alternatives without favoring a particular one.

  • Consider options relative to established goals.

  • Evaluate both proven and possible outcomes.

  • Clearly mention the option you selected explicitly.



4. Implementing and following up on the solution

  • Plan and implement a pilot test also known as software testing of the chosen option.

  • Collect feedback from stakeholders.

  • Seek acceptance or consensus from stakeholders.

  • Make sure to establish ongoing measures and observations by monitoring.

  • Evaluate long-term results based on final solution.



Define the problem


Analyze the situation focusing on the problem, not just its symptoms. To identify the expected steps of a process flowcharts are effective and cause-and-effect diagrams helps to define and diagnose root causes.

With the involvement of interested parties, the usage of accurate information, comparison of expectations to reality, and a focus on root causes of a problem, you should begin by:

  • Evaluating and recording down documents on how processes currently work.

  1. who does what?

  2. what kind information is involved?

  3. what kind of tools are used?

  4. what kind of organizations and individuals are involved?

  5. what is the time frame?

  6. what kind of format is used?

  • Reviewing the possible influence of new tools and revised policies in the development of your model.


Generate alternative solutions


Do not rush into the first acceptable solution. This is a common mistake done frequently, People tend to choose the first solution they run into even if its not the best fit.


Make sure to list down all the possible alternatives first, this will enhance the value of your ideal solution. Consider your team`s opinions , brainstorm all possibilities, review all proposals until you shortlist to your best fit model.


Once you deciding your model, this target standard becomes the basis for developing a road map for investigating alternatives.


Problems teach us something new every time. If we solely focus on getting the results we want, we lose the opportunity to learn what the problem is trying to teach us. This will inhibit us from learning something new that will allow for real improvement in the problem-solving process too.



Evaluate and select an alternative


Some considerations you must take into notice when selecting the best fit solution are; They consider the extent to which:

  • Consider the extent to which a particular solution will solve the problem without causing other unpredictable problems.

  • Check whether all your stakeholders will accept your decision.

  • Check whether it is possible to implement your best fit model and to what extend is it possible?

  • Make sure your final solution complies with your organizational constraints.



Implement and follow up on the solution


Once you set up leaders to guide others to implement the solution and to get the help from other people to implement it successfully, you should make sure to ensure ways to obtain your stakeholders feedback on your solution by building good feedback channels.

Obtaining the help of other people other than the leader in working out your final solution is an effective way to gain participation and support. Also it helps to minimize resistance to subsequent change


You should keep an eye by monitoring and testing continuously. Compare the actual situation against your expectation and target.


Last but not least make sure to update your solution to future changes.
